Reinsurance platform implementation on Duck Creek: Turning a 5 year delivery struggle into a scalable reinsurance success

Mar 12, 2026 Core Systems, Reinsurance

Sollers partnered with the client to deliver a long awaited reinsurance solution on Duck Creek Reinsurance – succeeding where multiple previous attempts had stalled over nearly 5 years.

The engagement covered complex EU and UK portfolios and required stabilising scope, data, and delivery under high expectations and close scrutiny. The project turned a historically challenging initiative into a reliable, scalable reinsurance platform and positioned Sollers as a trusted long term delivery partner.

Client profile: specialty insurer built for data-led risk sharing

The client is a technology driven specialty insurance platform enabling smarter, data led underwriting and risk sharing. Operating across multiple markets, it combines deep insurance expertise with a modern, scalable technology ecosystem to support complex insurance and reinsurance operations.

Challenge: restarting a stalled Duck Creek Reinsurance program

Before Sollers joined, the client had successfully migrated the US portfolio to Duck Creek but had been unable to complete EU and UK implementations despite several attempts. This left behind technical debt, fragmented knowledge, and strong scepticism about whether delivery was still achievable.

Key challenges included:

  • A history of failed implementation attempts and low confidence
  • Complex reinsurance scope across multiple portfolios
  • Continuously expanding requirements during delivery
  • Large scale data imports from external systems that did not conform to Duck Creek standards
  • A mid project platform upgrade driven by performance and vendor support constraints

Solution: stabilising scope, data and delivery for Duck Creek Reinsurance

Sollers stabilised the delivery by introducing structure, transparency, and pragmatic engineering approaches tailored to the client’s reality.

Rebuilding understanding: knowledge recovery and process clarity

We reconstructed reinsurance processes by consolidating scattered documentation, legacy artefacts, spreadsheets, and stakeholder insights. This created an accurate picture of how the business truly operated – not just how it was documented.

Regaining control: managing scope growth, not fighting it

As new requirements emerged – including splitting one portfolio into two, increasing workload by around 50% – Sollers shifted from “closing scope” to actively managing it. Clear prioritisation, impact analysis, and transparent trade off discussions kept delivery on track.

Fixing the data bottleneck: stabilisation and ingestion redesign

Incoming data arrived as massive CSV files – often over 1 GB and containing millions of non compliant records. Instead of relying on repeated manual fixes, Sollers redesigned the data flow and introduced robust pre validation using tools such as Excel, Power BI, and Alteryx. This reduced downstream errors and accelerated feedback loops with data teams.

Strengthening the foundation: platform upgrade and technical resilience

IA mid project decision to upgrade Duck Creek addressed performance limitations and ensured continued vendor support. Sollers executed the upgrade while protecting completed work and maintaining delivery momentum.

Making processes future proof: stabilising semi automation

The project tackled fragile, spreadsheet driven “semi automated” workflows. Sollers incrementally stabilised and improved these processes, creating a foundation for future automation and scalability.

Why it worked: pragmatic recovery, transparent governance, and ownership

Instead of forcing a predefined delivery model onto a complex programme, Sollers adapted to real constraints: historical failures, shifting scope, imperfect data, and time pressure. Strong prioritisation, engineering discipline, and end to end ownership enabled reliable progress and rebuilt stakeholder confidence.

Results: EU/UK go-live, stronger performance, and scalable operations

  • Successful delivery of Duck Creek Reinsurance for EU and UK portfolios
  • Stabilised scope and delivery after years of failed attempts
  • Improved data quality through redesigned ingestion and validation
  • Platform performance improved through a mid project version upgrade
  • Sollers established as a core, trusted part of the client’s reinsurance delivery capability

Next steps: scaling automation once the data landscape is ready

What began as a recovery effort evolved into a productive partnership that delivered stability, transparency, and a clear roadmap for building a scalable, enterprise grade reinsurance solution. With the foundations now in place, the client is positioned to take the next step once their data landscape is ready.
